Most email marketing advice skips straight to Grow, because growing a list feels like the exciting, measurable bit. But in my own email marketing framework, growth is only step three. Here’s why…

Write – the essentials first

Before you send a single person to your list, you need the essentials written and ready to go. That means:

  • A welcome email that introduces you, your brand and who you help
  • A warm-up sequence that shows people how you help and what makes you different
  • An onboarding sequence for anything you sell – how to access it, how to use it and a chance to ask for feedback

None of this needs to be perfect. It needs to exist.

Automate – make it safe to grow

Once it’s written, get it live and running in your email platform so it works like clockwork. This is the step that actually makes it safe to grow your list, because now you know every new subscriber is taken care of the second they land.

Grow – now it’s safe

This is where most advice starts. But it only works properly once Write and Automate are done. Growing before that just means filling your list with people who are about to go cold. Engage – the ongoing nurture and sell

Once your list is growing into a system that’s actually looking after people, Engage is your regular newsletter and nurture rhythm. This builds know-like-trust over time and it’s also where you naturally put offers in front of people as you go.

Scale – where most people stop and where the real money is

This is the stage almost nobody teaches and it’s the one that actually moves the needle. Scale isn’t “send more sales emails.”

It’s finding multiple ways to position the right offer at the right time and layering in more automation on top of what you’ve already built – an automated version of your newsletter, trigger funnels and multiple evergreen funnels that all quietly guide people back toward your main list while generating passive sales from more of your offers.

Why Do Most People Stop at Engage?

Most email marketers plateau with one welcome sequence, one evergreen funnel and a newsletter and call it done. That’s a perfectly fine system. It’s just not a finished one.

Here’s what that plateau actually looks like from the inside.

One of my own students put it perfectly: “I have high open rates and better than average click-through rates, but my sales are inconsistent and lower than I think they should be. I can’t figure out why.” The engagement is there. The system just stops one stage too early.

And there’s a second version of the same problem – the evergreen sequence that just… ends. I’ve seen people in my community describe exactly this: “My evergreen email series has ended,” and “I didn’t add new content in time.” One funnel, running alone with nothing behind it, eventually runs dry.

The businesses making real passive income from their list are the ones layering multiple funnels on top of each other – a trigger funnel here, an evergreen sequence there, all feeding back into the same list and reinforcing each other.

If you’re starting from scratch, don’t try to build all five stages at once. Start with Write.

Sit down and draft one welcome email. Just one. It doesn’t need bells and whistles – it needs to introduce you, tell people what to expect and feel like a real person wrote it (because one did).

Once that’s live and automated, you’re ready to grow. Everything after that builds on what’s already working.
